From AI pilot to production in 90 days
bicaralabs · PLAYBOOKMost enterprise AI never leaves the demo stage. A team runs a flashy proof-of-concept, everyone nods, and six months later nothing is in production. The problem is rarely the model — it’s that the pilot was never scoped to ship.
Here’s the 90-day path we use.
Days 1–14: pick one use case, define done
One use case. Not a platform, not a roadmap — one workflow with a measurable before-and-after. We write down the number that has to move and what “good enough to ship” means. If we can’t name the ROI, we don’t build it.
Days 15–45: build against the real system
The fastest way to kill a pilot is to build it on synthetic data in a sandbox. We wire the solution into the actual systems, with the real messiness, from week two. Weekly demos, not a big reveal.
Days 46–75: harden and secure
Access controls, guardrails, logging, and a human-in-the-loop where the cost of a wrong answer is high. This is where “it works in the demo” becomes “we trust it in production.”
Days 76–90: deploy and hand over
Ship it on your infrastructure, train the team that owns it, and leave a runbook. The goal is a capability your team runs — not a dependency on us.
Ninety days is enough for one thing that works. That beats a year of pilots every time.
